Why it fails / why it matters
Every seal in the valve stack is compressed between moving and static parts, and over years of cycling through wet and dry spells the rubber gradually hardens, loses its shape, and stops sealing evenly. Once that happens water finds a path around the seal rather than through the intended flow path, showing up as leaking or as hardness bypassing the resin bed.

How to fit it
- Isolate the softener at the inlet, relieve pressure, and switch to bypass mode
- Remove the valve cover and drive assembly to expose the piston and seal stack
- Slide out the piston, noting the order and orientation of each seal and spacer as they come off
- Clean the bore and piston thoroughly before fitting the new seals and spacers
- Lubricate the new seals with a silicone-based lubricant approved for potable water and fit them in the original sequence
- Reassemble the valve, restore the water supply, and run a manual regeneration to check for leaks
